Primary goal

Help Baobab hit Q4 AOV and conversion goals with automated, on-brand upsell carousels and built-in A/B testing — without adding manual work or repeating the post-purchase friction that hurt the recent small-candle campaign.

Current State

  • Baobab is testing Commit for checkout upsells, but it requires manually selecting 2–4 products and does not support automation or A/B testing.
  • Black Friday 2026: €200 cart gets a small candle; €300 cart gets a bigger candle. Year-round the goal is one free-shipping/gift threshold.
  • Post-purchase paid add-ons are paused after a small-candle campaign caused customer confusion (buyers didn't realize they paid extra) and customer-service complaints.
  • Checkout reassurance ("free returns within 14 days") is live on delivery options but shown to all traffic, so lift is unmeasured.
  • Thank-you page carries NoCommerce post-purchase surveys (~35–40% completion) and product-care branding content.
  • Room sprays relaunch Oct 11, 2026 at €65 (180 ml); bath & body full rebrand planned for 2027.
  • US/Canada site runs separately from EU/rest-of-world (including the Middle East); US AOV is higher and larger sizes sell better. Some regions restrict dangerous goods (diffusers, room sprays).
  • Shopify POS in boutiques is in discussion but not live yet.
  • Customer account page traffic is unknown — worth checking as a future surface.

What we do NOT recommend

What we are not recommending

  • Post-purchase paid add-ons. The recent small-candle post-purchase test led to customer-service complaints, brand-image issues and logistics problems, so that surface should be left alone for Q4.
  • Generic "you may also like" recommendations not tied to the cart total, fragrance or size ladder.
  • Manual tool workflows that require constant product swapping without built-in A/B testing.
  • POS upsells until Shopify POS is actually rolled out in boutiques.
  • More than one offer per surface or anything that feels pushy for a premium audience.

Next steps

  1. Confirm Black Friday gift SKUs, threshold economics, and region-specific dangerous-goods exclusions.
  2. Audit the current Commit setup and agree which cart/checkout surfaces to migrate first.
  3. Build the dynamic threshold carousel and size-up/mix-and-match blocks in draft mode.
  4. Set up A/B test variants for checkout reassurance and at least two product-recommendation variants.
  5. Launch ahead of Black Friday; report revenue per visitor, AOV, and checkout conversion after ~14 days.

Conclusion

Baobab's Q4 focus is automation and learning, not more manual tools. The opportunity is to replace hand-picked upsells with dynamic, on-brand carousels and testable checkout trust content — so every customer sees the right nudge at the right threshold, and Baobab knows exactly what moves the needle.
